Ok, so I have a confession. I've never soft modded an xbox, just chips. Anyway, chips are getting hard to find and I'm trying a hotswap and keep running into an issue.
I'm using xboxhdm 2.2 and endure 3.1. I 'm possitive that I'm unlocking the hard drive and it is showing up in Linux and Xbrowser. All files copy over but I get an error 21 every time. I can't even get it back to stock using xboxhdm.
My stock files are coming from HEXEN but I'm starting to question if they aren't getting corrupted when I unpack the ISO and copy them to the USB stick.
any thoughts? I'm trying to think if I have any other relevant info. I await the expertise of folks like SNAAKE and Sharpfork :)

Oh yeah, I forgot to mention that I don't get any errors on xboxhdm. Ndure was giving me a no-CD error until I edited the script and removed all the calls to the CD drive. I only have 1 IDE port so xboxhdm 1.9 is not an option. My next course of action is to put the HEXEN ISO on my usb stick and try and unpack it from inside Linux to see if that helps anything. The dashboard version doesn't really matter as long as it is stock, correct? I was almost certain I was on the latest dashboard before I attempted the softmod but that wouldn't change anything would it.

error 21 is an indication that the dashboard has loaded but exited with an error flag.
doing mods on the original xbox is a one shot deal. you have to do all the mod 100% the first time or you end up corrupting stuff. try and revert the system back to the stock configuration and try again. if not, your drive is going to be hard to fix.
the fact you had to modify it to get it to "install" is an indication you have something awry. softmods have been around long enough that they just "work".
ive had success with SID5.0 (softmod installer deluxe). once it's installed on the stock drive it's easy to use the HD key to create another larger drive to install your goodies on. they have a step by step and it doesn't involve hot swapping. you just have to have one of the games they cracked.

Or you could burn A.I.D. 4.0 on cdr and use that.
You have to wait a few minutes for the CDR to work, but after that it is golden.

I just recently went through this and learned alot on softmodding xboxes. I've done 5 of them now and hotswap hardrives on several. I feel like I've learned alot.
See if your xbox will boot a game. If the DVD drive is still working you can download several "utility" discs that will allow you to gain access to the Hard Drive and maybe correct your mistake. One is the AID mentioned below, another is called "Frosty's Recovery Disc". I've only had success getting DVD-R's to work on my xbox's I know if you open it up and look at the mfg of your DVD drive, you can google it and you'll find what type of discs work with the different drive mfgs microsoft used. DVD-R's are the only ones I know will work on all.
These Recovery disks will boot and allow you FTP access and then hopefully you can correct whatever mistake you made during the install.
Like lilshawn, I've had great success with SID 5.0 or Softmod Installer Deluxe. It's a great tool and they have an excellent website and FAQ to support it.

Thanks for all the ideas. I have adjusted the laser enough on the DVD drive that it now plays CD and a CD-RW that I have but no go on the DVDs. That means that the game exploits aren't going to work. My only option is hotswapping. I was hoping to find someone with some experience using xboxhdm. It supposedly has an option to rebuild the harddrive to stock so that's what I'm trying to get working now so that I can try the Ndure softmod again. I picked up a used SATA hard drive hoping that would help me run the older version of Xboxhdm from disc but that is presenting different problems with the SATA drive booting the software but not being recognized in xboxhdm.
I picked up the xbox for $3 at goodwill and spent $12 on the SATA drive. Almost ready to call it quits but I feel like I'm close to getting it to work. I've hotswapped successfully 20-30 times now so I feel like I have that part down. Now just trying to get the files right on there.
Because it is the stock harddrive and never been modded, I don't have the eeprom or else I would try to create a new disc from scratch. That's the other issue, the harddrive is most likely going to fail pretty soon and has a pretty loud whine to it. I wanted to softmod it just long enough to get the eeprom so I could upgrade the harddrive before it goes out.

Just got it to load up into UnleashX after the millionth try. Used xboxhdm2.1 this time instead of xboxhdm2.2. Booted from memory stick rebuilt the partitions to stock using xboxhd and used the modified ndure script that I mentioned earlier. Now just have to FTP in and backup my eeprom so that I can repeat this process and add a harddrive.
One thing that I did differently, not sure if this helped anything but I hot swapped back to my xbox after the mod and powered of the xbox with the drive connected. I'm not really sure how the xbox harddrive is supposed to lock itself but figured it might know how better than Linux.??? Maybe I'm making it too complex and the drive locks no matter what when it is turned off. Who knows.
Anyone know if ndure and unleashx back up the eeprom automatically or if I have to load evox? I didn't see an option in unleashx to backup the eeprom.

ok, used evox to backup eeprom, popped an 80gb drive that I picked up for $3 from, you guessed it, goodwill. Ran all the same steps with xboxhdm making sure to add an f: partition and lock the drive and it runs with unleashx swimmingly. I think I just started my next project. Ultra cheap Xbox bartop. I took back my $12 sata DVD drive to goodwill so now if you add the $3 controller and $2 component cable, I'm in this for $11 total so far.
Not too shabby, now I just need to find a cheap LCD TV with component inputs.ww

Happy to help. Let me know if you want more details or files. Over the weekend I bought 2 more used xboxs and a bunch of controllers. Modded and upgraded the harddrive of one of them already and it was so much easier this time. Took all of about 15 minutes since I already had all the files and everything dialed in.
I'm going to announce a project pretty soon for an xbox themed bartop. Hoping to get it done by Christmas.
